How to Oil Your Hair Properly
Hair oiling is one of the few traditional practices that modern research has largely vindicated. It is also widely done in a way that undoes the benefit.
Hair oiling has been practised across South Asia for centuries, and for most of the last twenty years the international beauty industry treated it as folklore. That has quietly reversed, largely because the research supports it better than most of what replaced it.
But there is a meaningful difference between oiling your hair and oiling it usefully.
What oil actually does
Hair is mostly keratin protein. When you wash it, water swells the shaft, the cuticle lifts, and some protein is lost. Over hundreds of washes that accumulates into the damage people describe as dryness, roughness and breakage.
The key finding, from research on coconut oil, is that certain oils penetrate the hair shaft rather than simply coating it — and that oil applied before washing significantly reduces protein loss during the wash.
That is the mechanism. Oiling is not primarily about adding shine or moisture. It is about occupying space inside the shaft so that water cannot swell it as aggressively.
Which oils penetrate
This is the part that decides whether oiling works for you.
Coconut oil penetrates best. Its main fatty acid, lauric acid, has a straight structure and low molecular weight that lets it move into the shaft. It has the strongest evidence for reducing protein loss, on undamaged, bleached and chemically treated hair alike.
Olive oil and avocado oil penetrate moderately, thanks to oleic acid. Slower than coconut, but they do get in.
Sunflower oil, mineral oil, argan oil, jojoba and most other cosmetic oils sit largely on the surface. They are not useless — surface coating reduces friction, tames frizz and adds shine — but they do not do the protein-protection job.
So: coconut oil for pre-wash treatment; lighter oils for post-wash finishing. Different jobs, different products.
One caveat: a minority of people find coconut oil makes their hair feel stiff or straw-like, particularly those with high-porosity or protein-sensitive hair. If that is you, olive or avocado oil is the better penetrating option.
The core technique
Apply to dry hair, before washing. This is the single most important point, and the one most commonly inverted.
Oil applied to dry hair before a wash occupies the shaft and limits water swelling. Oil applied to wet hair after washing mostly coats the outside, and on hair already carrying mineral build-up from hard water it can trap that build-up in place.
- Warm the oil slightly. Body temperature is enough — it spreads further and penetrates faster. Do not overheat it.
- Section the hair and work from mid-length to ends, where the hair is oldest and most damaged. Ends need the most; roots need the least.
- Massage the scalp gently if you want to, but do not scrub. Scalp massage improves comfort and circulation; aggressive rubbing on wet or oiled hair causes breakage.
- Leave it 30 minutes to a few hours. Research suggests most of the penetration happens within the first hour or two.
- Wash it out properly. Shampoo onto oiled hair before adding water — the shampoo binds the oil far more effectively that way. You will usually need two washes.
Overnight oiling: worth it?
Not particularly, in terms of penetration. The measurable benefit plateaus within a couple of hours.
There are also real downsides. Oil left overnight on the scalp can contribute to fungal overgrowth in warm, humid conditions, which shows up as dandruff and itching — this is a genuine and common problem in Pakistani summers. Rubbing an oiled head against a pillow for eight hours also causes mechanical friction on hair that is at its most vulnerable.
If overnight fits your schedule and your scalp is fine with it, no harm. But two hours does nearly all the work.
How often
Once or twice a week suits most people.
More often than that, particularly with heavy application at the roots, tends toward a greasy scalp and, in humid weather, flaking. Less often is still worthwhile — even fortnightly pre-wash oiling reduces cumulative wash damage.
In dry winter air, oiling more frequently and leaving it on a little longer is reasonable. In humid summer months, keep it to the lengths and off the scalp.
The mistakes
Oiling over build-up. If your hair already feels coated from hard water minerals, oiling seals that in. Clarify first, then oil. This is the most common reason oiling "stops working".
Too much at the roots. Oil is for the shaft, particularly the ends. Root-heavy application means a greasy scalp and no benefit where the damage actually is.
Combing oiled hair aggressively. Oiled hair is slippery and feels easy to detangle, which encourages force. Use a wide-tooth comb, work from the ends upward, and be gentle.
Tying it up tightly while oiled. Tension on lubricated hair concentrates stress at a single point. Leave it loose.
Skipping the pre-water shampoo step. Adding water first makes oil far harder to remove, which leads to three or four aggressive washes — undoing the point of the exercise.
Fitting it into a routine
A workable weekly pattern:
- Once or twice a week, 1-2 hours before washing: coconut oil (or olive, if coconut does not suit you) from mid-length to ends
- Wash: shampoo onto oiled dry hair, then water, then a second wash if needed
- Condition: mid-length to ends
- Optional, on damp hair afterwards: a few drops of a light non-penetrating oil for frizz and shine
That last step is where argan, jojoba and the rest belong — as a finishing product, not a treatment.
Realistic expectations
You are improving the condition of hair that already exists, not regrowing it. Hair grows roughly a centimetre a month, so visible change comes gradually, and the first thing you will notice is how it feels rather than how it looks.
Give it six to eight weeks. And if you are experiencing sudden shedding or patchy loss, no oil will address that — that is worth a doctor's appointment, because the common causes are internal.
